Why most rebrands fail in year two

Launch day is the easy part. The real test of a rebrand is whether the system survives its second year of daily use.

Launch day is the easy part. Everyone is aligned, the guidelines are fresh and the new identity is everywhere at once. The real test comes twelve to eighteen months later, when the system meets hundreds of people who were never in the room.

Systems, not artefacts

Rebrands fail quietly when they are delivered as a set of finished artefacts rather than a working system. A logo, a palette and a deck of mock-ups tell a team what the brand looked like on one day — not how to make the next thousand decisions.

We now spend as much time on the rules behind the work as on the work itself: how type scales, when colour carries meaning, what a layout does when the content doubles. Those rules are what keep a brand coherent once the agency has left.

Plan for year two on day one

Our simplest advice: budget for a review at month nine. Look at what the team has made, where they improvised and which rules they ignored. The ignored rules are rarely a people problem — they are usually the system asking to be improved.
